Four months to a handover that holds.

The current agreement runs through December 31. This is how I propose we use the time so that everything keeps running whether or not we continue past then, and how we make that decision without rushing it.

1Where things stand

ANC runs on four platforms today, all built and looked after under this engagement:

  • The CRM — the whole sales book, migrated off the old system, with the AI assistant, dashboards, the mobile page, custom apps and the branded reports the leadership team uses.
  • The Proposal Engine — estimating, workbook import, RFP analysis, service contracts, control-system pricing and every Excel and PDF export the estimation team sends out.
  • The Service Dashboard — events, tickets, technician scheduling, the design queue, customer portals and the marketing hub.
  • The docs and training site — the lessons and walkthroughs that already teach most of the above.

Around them sit about twenty supporting tools: the Slack assistant, the presentation studio, the design hub, the venue visualisers, the request tracker and the AI generators. Together that is 53 live addresses. They work, they are used daily, and most of the knowledge of how they fit together is still in my head. That is the thing this plan fixes.

2What a solid handover means

Four tracks, all finished by December regardless of what we decide about next year. Charlie is the day-to-day owner from here on; the plan is written so that by December he is running the platforms with me watching, not the other way around.

Documentation

An operator handbook for each platform: what it does, how to run it, where every setting lives, and the top issues with their fixes. Written into the docs site so it stays current, not a one-off PDF.

Access and accounts

Everything ANC-owned by year end. The server hosting, the AI provider accounts and several supporting services currently run under my accounts; each moves to an ANC account or is listed with a clear owner. I hand over the full inventory at the September meeting.

Day-to-day ownership

Charlie owns releases, configuration, user management and monitoring. October he shadows me, November he leads with me on call, December he runs the month while I watch. Every step is something he has already done before I step back.

Training

Recorded walkthroughs for every workflow that matters, working sessions for the estimation team and the CRM power users, and a standing office hour through December so questions get answered while I am still here.

3The calendar

Jireh suggested a monthly touch-base with the four of us at the Wednesday 9am slot, starting this month. I have hung the plan on those four meetings so each one has a clear job.

  1. Wednesday, September 9Agree the plan and name the owner

    We confirm the four tracks, Charlie as the day-to-day owner, and I hand over the account and access inventory so the transfers can start.

  2. Wednesday, October 7 — decision by October 14Decide the shape of 2027

    By mid-October we settle whether ANC continues past December and in what shape, so I can plan my year and ANC can plan its budget. Handbook drafts are on the docs site and account transfers are underway.

  3. Wednesday, November 4Charlie leads the month

    He runs releases and support with me on call. We sign off the handbooks and close the open-items list together.

  4. Wednesday, December 2Close out

    Final transfers, the closeout checklist walked line by line, and whatever 2027 looks like ready to start on January 1.

  5. Thursday, December 31Term ends

    Handover complete either way.

4After December

Jireh has said ANC will likely want to continue, probably not at the same scope. Three honest shapes for that, from closest to today to lightest. Pricing belongs in the meeting, not in this document; the point here is to pick the shape.

A

Fractional platform owner

I remain the owner of the platforms and ANC keeps the current cadence: fixes, improvements, new capabilities and the AI side, with Charlie as the internal counterpart. Closest to how things work today.

B

Support and roadmap retainer

Charlie owns day to day. I cover a smaller monthly block for improvements, the AI side and the estimating and proposal work the sales team leans on, plus a monthly roadmap session with this group.

C

On call

Charlie runs everything. I stay reachable for incidents and a small number of hours a month, and anything new is scoped and quoted as its own project.

In every shape, the hosting and AI accounts either transfer fully to ANC or continue under a separate, explicit line. We settle that in October alongside the shape, so nothing is ambiguous on January 1.

5What I need from ANC

  1. Confirm Charlie as the day-to-day owner, or name whoever it should be, at the September 9 meeting.
  2. The Wednesday 9am slot on the four calendars: September 9, October 7, November 4, December 2.
  3. A decision on the 2027 shape by October 14.
  4. ANC-owned accounts created for the items on the access inventory as they come up, so transfers are not waiting on sign-ups.
  5. An hour or two from the estimation team and the CRM power users in October and November for the working sessions.

6Either way

Nothing here depends on the answer about 2027. If we continue, this is the groundwork a lighter engagement needs anyway. If we do not, ANC finishes the year owning every platform, every account and every piece of knowledge needed to run them, and nothing switches off on December 31.

I have enjoyed building this with you, and I would like the ending, whenever it comes, to be as clean as the work.
